An innovation team's Excel tracker becomes a role-based portfolio and KPI platform.

Before
The innovation function tracked its work in an interim Excel workbook. It is measured on weighted KPIs, and the weights needed to change without code changes.
It also needed role-specific views with strict boundaries, structured intake from project managers and business-unit heads, an audited lifecycle approved by the Director, and a line of sight from vendor to marketing to pipeline. A shared workbook can't provide any of that.
What we built
- Gated initiative lifecycle
- From Concept to Live, plus Parked and Killed. Only the Director approves a phase change, and every change is audited.
- Structured intake
- Four submission forms for project managers and business-unit heads, plus a public page for ideas.
- One triage queue
- Progress, pass on or decline each submission, with a five-day service target.
- Weighted KPI scorecard
- The Director edits weights and targets without code changes. Other roles see counts, not the scorecard.
- From vendor to pipeline
- Vendors, offerings, marketing and the CRM pipeline linked, with a CSV import of CRM opportunities.
